Write a SWOT analysis of your business or project in the four boxes above and you get a quadrant ready to present and download. The SWOT analysis template opens on a restaurant in Riyadh, with ready examples for an online store, a retail shop, a startup and a distribution company, and a personal version for students and employees. Advanced mode adds a TOWS matrix that turns the analysis into actions.
Write four to eight specific points in each box, then link them: a strength that seizes an opportunity, a strength that counters a threat, an opportunity that fixes a weakness, and an action that protects you where a weakness meets a threat.
How to use the SWOT analysis template
- Pick the example closest to your business, or press Start blank.
- Write each point on its own line in the four boxes, and it appears in the quadrant straight away.
- Switch to advanced mode to write SO, ST, WO and WT strategies, the scope and who prepared it.
- Download the quadrant as a PDF to show in a meeting, or in Word to edit the wording.
What a SWOT analysis is
A SWOT analysis is a planning tool that sorts a business's position into four boxes named after their initials: strengths and weaknesses, internal factors you can change, and opportunities and threats, factors in the market you do not control but can prepare for.
The line between internal and external is the key to the analysis: "rising meat prices" is a threat because it sits in the market, while "not negotiating with suppliers" is a weakness because it is your decision. Write one before a business or marketing plan, before a big decision such as a new branch or product, and at the yearly review.
What goes in each SWOT box
| Box | The question it answers | Restaurant example |
|---|---|---|
| Strengths | What do you do better than competitors, and own yourself? | A head chef with 12 years of experience |
| Weaknesses | What costs you customers or money and can be fixed? | High food cost from buying daily |
| Opportunities | What is happening in the market that could raise your sales? | A new office complex near the restaurant |
| Threats | What is happening in the market that could cut your sales? | Two competing restaurants on the same street |
How to write a SWOT analysis: from questions to strategies
Start with questions, not boxes. Ask your team what customers praise, what they complain about, what changed in the district or market this year, and who entered as a competitor. Sort the answers into the four boxes and delete any point that would not change a decision.
Rank the factors by priority
When the list grows, the Weighted factor scoring tab gives each factor a weight and a rating from 1 to 4, producing one score for internal factors and one for external. In the restaurant example the internal score is 2.60 and the external 2.45: the restaurant's internal strength is slightly ahead of how well it uses the market, so the plan starts with the opportunities.
Turn the analysis into strategies with a TOWS matrix
The TOWS matrix crosses the four boxes to produce four kinds of strategy:
- SO offensive: a strength that seizes an opportunity. The restaurant sells lunch subscriptions to staff at the new complex, built on its most-ordered dishes.
- ST defensive: a strength that counters a threat. It features its consistent taste and chef in its content to stand apart from new competitors.
- WO corrective: an opportunity that fixes a weakness. Monthly corporate contracts justify bulk buying, which lowers food cost.
- WT protective: limiting losses where a weakness meets a threat. A fixed-price meat contract for a quarter, and dropping the highest-cost, least-ordered dishes.
This step turns the analysis into a list of actions, each with an owner and a date.
SWOT analysis example for a restaurant and an online store
Restaurant: a Levantine restaurant in Olaya whose strengths are an experienced chef and high delivery-app ratings, and whose weaknesses are high food cost and a small dining room. Its opportunity is a new office complex next door; its threat is two new restaurants on the same street. The operating decisions that follow: lunch subscriptions for complex staff and a fixed-price meat contract.
Online store: an abaya store selling across Saudi Arabia, with designs sewn in Jeddah in limited runs. Its biggest weakness is ad cost per order rising month after month, its opportunity is Ramadan, and its threat is large stores copying its designs at lower prices. The decisions: a Ramadan collection released to followers before paid ads, a loyalty program before the season, and a detailed size chart that cuts returns.
Pick either example from the examples list to see it in full with TOWS strategies, then replace each point with your own. The examples also include a homeware shop in Dammam, an e-learning platform and a distribution company in the Eastern Province, and the Personal SWOT tab has an accountant aiming for a financial analyst role.
Common SWOT analysis mistakes
- Putting an internal factor under opportunities or threats, or the reverse.
- Generic points such as "high quality" or "excellent service" with no evidence that sets you apart.
- Stopping at the quadrant with no strategies and no one responsible for acting on them.
- Twenty points per box; eight points that matter are plenty.
SWOT questions
How many points should each box have?
Four to eight points that matter. Each point is a specific sentence you can check, such as "high ratings on delivery apps" rather than "good reputation".
Who should take part in a SWOT analysis?
A team from more than one department: sales knows the customers, operations knows the daily weak spots and finance knows the costs. An analysis written by one person sees the business from one angle.
Is a SWOT analysis useful for a small business?
Yes. The owner of a small business or online store needs about half an hour to fill the four boxes and come away with two or three decisions for the coming months.
How often should I review a SWOT analysis?
At least once a year, and after any major change: a new branch, a new competitor, or a change in prices or regulations.
What is the difference between SWOT and TOWS?
A SWOT analysis describes the situation in four lists. A TOWS matrix crosses those lists to produce strategies: offensive, corrective, defensive and protective. The first is a diagnosis, the second a plan.
Can I download a blank SWOT template?
Yes. The blank printable form button produces the quadrant with empty boxes as a PDF to fill by hand in a workshop, and the factor scoring tab has a blank Excel file with its formulas.
